Turn closed opportunities into specific changes in focus, message, product, or process.

When to use this

Use after a meaningful set of closed decisions when the team needs to change targeting, messaging, proof, or process.

Run the process

Sample with intent

Stratify by segment, deal size, competitor or status quo, and motion. Avoid comparing a handful of enterprise wins with dozens of small inbound losses as one pool.

Reconstruct the decision

Ask what triggered evaluation, who participated, how alternatives were compared, what changed during the cycle, and why the final choice felt safest.

Code primary and contributing factors

Use categories such as urgency, fit, proof, implementation, buying process, price, and relationship. Keep a “not enough evidence” code.

Turn pattern into test

Select one change the team can control, such as a new proof asset or qualification gate. Set owner, sample, measure, and review date.

Fictional worked example

Fictional example: In eight buyer interviews, four no-decisions cite uncertainty about implementation ownership. The team creates a shared implementation plan for the next ten qualified evaluations, then checks whether completion and conversion change.
