Technical evaluation scorecard template
The critical failure comes before the passes. A critical failure must not disappear into a positive average. Each criterion carries its own result, sample limitation and next proof.

The order of the conversation
- Disposition and allowed scope
- Critical acceptance criterion
- Observed result and evidence boundary
- Remediation owner and retest
A finished example
34/35 access cases passed · 1 blocking failure Production is blocked. An isolated synthetic-data pilot requires verified isolation before starting.
- Access control
- 34/35 synthetic cases passed. One unauthorized read; remediation and complete rerun required.
- Reconciliation
- 40/40 synthetic outputs matched. Pass in sample; edge-case coverage still needed.
- Latency
- Observed p95 45 seconds across 16 runs versus a 60-second target. Limited sample.

Choose veto criteria before scoring
Access control, isolation or other critical requirements need explicit pass/fail rules. A weighted average cannot compensate for an unresolved critical failure. Define the permitted test scope separately from production readiness.
Attach evidence to each result
Record the test condition, observation, sample size, limitation and source reference. A sample pass is not a universal guarantee. Give each failure a remediation owner and a complete retest requirement rather than changing its label to amber.
Technical review checklist
Is the disposition consistent with critical results? Can a reviewer reproduce the test? Are unsupported conditions named? Preserve failure evidence and distinguish synthetic test coverage from production validation.
A common formatting mistake
A green aggregate score that masks a failed access-control test. The layout keeps the meeting decision, evidence boundary and next action together so uncertainty survives the presentation.
Adapt the same evidence for another audience
Use the local presentation builder to reorder approved information without retyping it, or compare all five files in the buying decision kit. Coordinate evidence owners using the mutual action plan.
